As Victory expanded across multiple divisions, it became clear that its legacy systems and manual processes were limiting operational efficiency. In 2022, to support continued growth, the company embarked on a digital transformation journey with Rootstock ERP. 

 

The Challenges: Why Victory Needed a New ERP

Before implementing Rootstock, Victory’s operations were burdened by inefficiencies, making it difficult to scale for continued growth. The company was still managing inventory manually, which often led to delays, inaccuracies, and time-consuming audits. 

 “We were literally just using bills of materials to manage the cost of goods we were selling. We weren’t managing inventory. We had someone walking out every day to count items manually, said Tarik Shaheen, ERP Strategy Lead at Victory.  

To summarize, Victory’s key pain points included:   

  • Manual Inventory Tracking: Employees conducted physical counts and shut down operations for two full days annually to perform a complete inventory audit. 
  • Limited ERP Capabilities: Their previous system, Accounting Seed on Salesforce, lacked work order tracking, material consumption monitoring, and proper forecasting tools. 
  • Lack of Integration: The company wanted to move away from on-premise servers to a fully cloud-based platform for better integration, flexibility, and scalability. 
  • User Experience Issues: Employees were already accustomed to Salesforce’s Lightning interface and needed an ERP that seamlessly worked with Salesforce.

“We looked at Epicor and Infor, but for us, keeping everything on the Salesforce Platform was the biggest factor. Our sales and office teams were already using Salesforce. Trying to start over in a new user environment and retraining employees on a completely new platform simply wasn’t an option,” said Shaheen.

Implementation Journey & Lessons Learned

While the implementation of Rootstock ERP was not without challenges, Victory saw strong support from the Rootstock team and adapted to ensure a smooth transition. 

“The implementation was a little bumpy because we were the first ones to go-live fully with Rootstock Lightning. We had to redo the initial start, pushing the launch back by a couple of months. But in the end, we stuck with it and got everything done,” said Shaheen.  

Shaheen shared the following “lessons learned” from his implementation experience:  

  • User Training is Critical: Many Victory employees had no prior ERP experience, so the company had to develop Standard Operating Procedures (SOPs) and conduct hands-on training. 
  • Gradual Rollout Works Best: The team first introduced basic ERP functions before expanding to advanced forecasting and automation tools. 
  • Communication is Key: Frequent training sessions and one-on-one coaching helped employees embrace the new system. 

“A lot of our team members were accustomed to going out and counting inventory. It took time, but eventually, they came to understand the value of having everything in the system,” said Shaheen 

 

The Results: How Victory Transformed

Since going live with Rootstock ERP, Victory has seen significant operational improvements across its divisions, including:  

  • Automated Inventory Tracking: Eliminated daily manual inventory counts and replaced them with real-time tracking capabilities. 
  • Better Forecasting & Planning: Enabled long-term production scheduling, improving material procurement and reducing lead times. 
  • Eliminated Disruptive Shutdowns: The company no longer needs to shut down operations for inventory audits, thanks to cycle counting. 
  • Greater Flexibility & Self-Sufficiency: Victory can now customize and improve the system internally, without relying on expensive third-party developers. 

“We haven’t done a physical inventory shutdown since we went live. Instead, we’re using cycle counts, which means no more stopping production for two full days,” said Shaheen.  

 

Looking Ahead: The Future of Victory with Rootstock ERP

With Rootstock ERP fully integrated, Victory is focused on continuous improvement and long-term growth. Tarik and his team are looking to further refine inventory management, optimize production workflows, and enhance reporting capabilities. 

Additionally, automation and AI-driven forecasting will play a key role in Victory’s next phase of digital transformation. 

“Instead of just planning for next week, we’re thinking months in advance—what we need to order now, what’s in safety stock, and how we can reduce lead times even further,” said Shaheen.
